Cosmetic Packaging Lead Time Guide

Most launch delays are caused by a plan built from a supplier's best-case production time, with no allowance for sampling, tooling or freight. Here is the full sequence.

Planning backwards from a launch date

Work backwards from your retail or DTC launch date, not forwards from the order:

1. Retail launch date
2. Minus filling and distribution time (your filler's lead time)
3. Minus freight (5–10 days air, 18–35 days sea + clearance)
4. Minus production (15–30 working days)
5. Minus sample approval and iteration (allow two rounds: 3–4 weeks)
6. Minus tooling if applicable (25–40 days)
7. Minus compatibility testing, which runs in parallel (4–12 weeks)

For a multi-SKU launch with a new mould, that lands around 16–22 weeks. Without new tooling, 8–12 weeks.

What extends lead time

• Multi-colour printing and coating on the same part
• Airless assemblies and dual-chamber packs, which need function testing
• Custom colours on more than one part
• Peak season (Q3) capacity pressure across the industry
• Incomplete or changing artwork
• Late change of closure or capacity

What shortens it

• Stock moulds and stock colours
• Digital printing instead of screen printing
• Using an existing approved specification for repeat orders (15–20 working days typical)
• Air freight for the first order, sea for replenishment
• Approving samples on the first round by preparing artwork early

Replenishment planning

After launch, repeat orders run faster because drawings, colour standards and decoration samples are already approved. Set your reorder point against the repeat lead time (production plus freight), not against the launch timeline.
